Craig Elvin explores the impact of references in the hiring process
In a recent poll, 68% of respondents thought references were not of any use as part of the recruitment process. Only 24% thought they had a place in the process and the remainder had mixed views depending on the situation.
While references have been a staple in the recruitment process for many years, their usefulness has dwindled in recent years due to various factors.
Firstly, references often present a biased perspective, as candidates typically provide contacts who feel obligated to give positive comments about potential new employees. This bias undermines the reliability of the information gathered.
Moreover, the reluctance of many employers to provide detailed feedback due to legal concerns further diminishes the value of references.
Additionally, in today’s interconnected world, candidates can curate their references, presenting only those who will offer glowing reviews while omitting potentially critical voices.
With the advent of skills assessments, behavioural interviews, and other alternatives, the need for references as a reliable measure of a candidate’s suitability for a role has significantly diminished, rendering them increasingly obsolete in the modern recruitment landscape.
However, there are several alternatives to traditional references that can still provide valuable information about a candidate.
Alternatives to Traditional References
Skills Assessments: Conducting skills assessments or tests relevant to the job role can help evaluate a candidate’s capabilities directly. This could include technical assessments, writing samples, presentations, or simulated work tasks.
Behavioural Interviews: Instead of relying solely on references, behavioural interviews can be used to assess how candidates handle specific situations. By asking about past experiences and how they approached challenges, you can gain insights into their skills, decision-making process, and cultural fit.
Online Presence Review: Reviewing a candidate’s online presence, including professional profiles like LinkedIn, personal websites, or portfolios, can provide additional information about their experience, skills, and professional network.
Peer Recommendations: Instead of traditional references from supervisors, consider seeking recommendations from peers or colleagues who have worked closely with the candidate. They may provide insights into teamwork, collaboration, and interpersonal skills.
Professional Recommendations: In addition to former employers, candidates can provide recommendations from mentors, industry experts, or professional associations that can attest to their skills and expertise.
Case Studies or Projects: Requesting candidates to complete a case study or a small project related to the job can help assess their problem-solving abilities, creativity, and practical skills.
Social Media Screening: While not a replacement for references, reviewing a candidate’s social media profiles can offer insights into their personality, interests, and cultural fit within the organization.
Background Checks: Conduct thorough background checks to verify employment history, education credentials, and any relevant certifications or licenses.
Contract Work: Consider engaging candidates in contract work to assess their performance first-hand before making a permanent hiring decision.

By using a blend of the above, hiring managers and recruitment teams can gather comprehensive information about candidates beyond traditional references, helping to make more informed hiring decisions.
